Ce terme, souvent mal aim\u00e9 dans le conseil, est parfois confondu avec \u00ab\u00a0probl\u00e9matique\u00a0\u00bb.<\/p>\n<blockquote class=\"quote-light\"><p>Le probl\u00e8me est une difficult\u00e9 imm\u00e9diate, tandis que la probl\u00e9matique englobe l&rsquo;ensemble des probl\u00e8mes et constitue le sujet global.<\/p><\/blockquote>\n<h4>Un probl\u00e8me de volet roulant r\u00e9v\u00e8le une probl\u00e9matique d\u2019entreprise<\/h4>\n<p>Prenons un exemple concret. R\u00e9cemment, j&rsquo;ai eu un probl\u00e8me de panne de volet roulant. Un technicien est venu, mais son intervention n\u2019a pas donn\u00e9 le r\u00e9sultat escompt\u00e9. J&rsquo;ai d\u00fb r\u00e9clamer l&rsquo;intervention du service apr\u00e8s-vente, sans succ\u00e8s.<\/p>\n<p>Ce simple probl\u00e8me a r\u00e9v\u00e9l\u00e9 des enjeux plus larges : des probl\u00e8mes de ressources humaines et de recrutement. Dans une entreprise, la Direction des syst\u00e8mes d&rsquo;information (DSI) d\u00e9veloppait des projets pour les diff\u00e9rents m\u00e9tiers. Les m\u00e9tiers se plaignaient des retards constants. J&rsquo;ai r\u00e9alis\u00e9 un diagnostic de la m\u00e9thode de gestion de projet, pensant que le probl\u00e8me venait de l\u00e0.<\/p>\n<p>Cependant, en creusant davantage, nous avons d\u00e9couvert que les projets de la DSI ne r\u00e9pondaient pas aux attentes des clients internes et que ces derniers n&rsquo;\u00e9taient pas \u00e9cout\u00e9s.<\/p>\n<p>Ce qui semblait \u00eatre un simple retard dans les projets s&rsquo;est av\u00e9r\u00e9 \u00eatre une probl\u00e9matique plus large li\u00e9e \u00e0 l&rsquo;exp\u00e9rience client et \u00e0 la prise en compte des besoins des utilisateurs.<\/p>\n<p>Le premier d\u00e9fi pour un consultant est donc de d\u00e9tecter la difficult\u00e9, de la comprendre et de la situer dans un contexte plus large que le probl\u00e8me initialement soulev\u00e9.<\/p>\n<p>L&rsquo;art du consultant r\u00e9side dans sa capacit\u00e9 \u00e0 poser les bonnes questions pour permettre au client d&rsquo;exprimer pleinement la situation et de d\u00e9couvrir l&rsquo;ampleur du probl\u00e8me.<\/p>\n<h3>D\u00e9fis du consultant : no. 2, \u00e9tablir un diagnostic<\/h3>\n<p>Il est crucial de ne pas confondre diagnostic, audit et \u00e9tat des lieux. Le terme d\u2019\u00ab\u00a0audit\u00a0\u00bb est charg\u00e9 et peut effrayer, car il implique une \u00e9valuation par rapport \u00e0 un r\u00e9f\u00e9rentiel, ce qui peut donner l&rsquo;impression que l&rsquo;on va juger le travail des employ\u00e9s.<\/p>\n<blockquote class=\"quote-light\"><p>Le consultant, en posant son diagnostic, r\u00e9alise un \u00e9tat des lieux. Il examine diff\u00e9rents aspects de l&rsquo;entreprise, soul\u00e8ve les tapis et explore les angles morts pour identifier les causes profondes des difficult\u00e9s.<\/p><\/blockquote>\n<h3>Troisi\u00e8me d\u00e9fi\u00a0: trouver une ou des solutions ou les inventer<\/h3>\n<p>C&rsquo;est l\u00e0 que le consultant doit prendre du recul et ne pas travailler seul. Il doit collaborer en \u00e9quipe et avec le client pour faire \u00e9merger des solutions adapt\u00e9es au contexte de l&rsquo;entreprise.<\/p>\n<p>Les solutions possibles sont souvent multiples, et il est essentiel de les confronter les unes aux autres pour trouver les sc\u00e9narios les plus pertinents. Le consultant ne doit pas imposer une solution, mais proposer plusieurs sc\u00e9narios.<\/p>\n<p>C&rsquo;est le client qui choisira celui qui correspond le mieux \u00e0 ses capacit\u00e9s, qu&rsquo;elles soient humaines, financi\u00e8res ou techniques. Par exemple, si un client souhaite optimiser sa production, le consultant peut proposer plusieurs solutions, comme l&rsquo;achat de machines plus performantes ou le d\u00e9veloppement des comp\u00e9tences des collaborateurs.<\/p>\n<blockquote class=\"quote-light\"><p>Cependant, ces solutions doivent tenir compte des contraintes du client, telles que les ressources humaines et financi\u00e8res disponibles.<\/p><\/blockquote>\n<p>Si, par exemple, le client souhaite optimiser sa production, vous pouvez proposer plusieurs solutions, comme l&rsquo;achat de machines plus performantes ou le d\u00e9veloppement des comp\u00e9tences des collaborateurs. Cependant, ces solutions doivent tenir compte des contraintes du client. Les collaborateurs ne peuvent pas toujours \u00eatre form\u00e9s rapidement, et investir dans de nouvelles machines n&rsquo;est pas toujours possible. La solution choisie d\u00e9pendra donc des ressources humaines, financi\u00e8res et des comp\u00e9tences disponibles chez le client.<\/p>\n<h3>Quatri\u00e8me d\u00e9fi\u00a0: vendre et conduire le changement<\/h3>\n<p>La vente fait partie int\u00e9grante du m\u00e9tier de consultant. Une grande partie de son travail consiste \u00e0 vendre des missions, \u00e0 prospecter et \u00e0 convaincre les clients.<\/p>\n<p>Mais la vente ne s&rsquo;arr\u00eate pas l\u00e0. Une fois les solutions \u00e9labor\u00e9es, il faut les d\u00e9ployer, et c&rsquo;est l\u00e0 que la valeur se cr\u00e9e. D\u00e9ployer une solution signifie n\u00e9gocier avec les parties prenantes, expliquer l&rsquo;int\u00e9r\u00eat des solutions et conduire le changement.<\/p>\n<p>Vendre la mise en \u0153uvre d&rsquo;une solution, c&rsquo;est accompagner les futurs utilisateurs pour qu&rsquo;ils comprennent, acceptent et utilisent cette solution. Le travail du consultant ne se limite pas \u00e0 produire des livrables ; ces livrables doivent apporter de la valeur, qu&rsquo;elle soit \u00e9conomique, d&rsquo;image ou autre.<\/p>\n<p>Ce que le client appr\u00e9ciera en fin de compte, c&rsquo;est cette valeur ajout\u00e9e. Produire de la valeur est donc l&rsquo;essence m\u00eame du m\u00e9tier de consultant, au-del\u00e0 des livrables physiques.<\/p>\n<h4>Vendre une solution de conseil, c\u2019est accompagner son client<\/h4>\n<p>Je me souviens d&rsquo;un projet o\u00f9 la solution n&rsquo;avait pas \u00e9t\u00e9 bien vendue. Nous avions mis en place un outil de gestion de production assist\u00e9e par ordinateur (GPAO) pour une entreprise de ciment. La solution n\u00e9cessitait le d\u00e9ploiement d&rsquo;un logiciel et la formation des utilisateurs.<\/p>\n<p>Cependant, comme la solution n&rsquo;avait pas \u00e9t\u00e9 bien expliqu\u00e9e, les op\u00e9rateurs ont trouv\u00e9 des moyens de contourner le syst\u00e8me pour continuer \u00e0 travailler comme avant. Ainsi, tout l&rsquo;investissement a \u00e9t\u00e9 vain.<\/p>\n<h4>5e d\u00e9fi\u00a0: produire et mesurer sa valeur ajout\u00e9e<\/h4>\n<p>Le travail du consultant ne se limite pas \u00e0 produire des livrables ; ces livrables doivent apporter de la valeur, qu&rsquo;elle soit une valeur \u00e9conomique, d&rsquo;image ou autre. Ce que le client appr\u00e9ciera en fin de compte, c&rsquo;est cette valeur ajout\u00e9e.<\/p>\n<blockquote class=\"quote-light\"><p>Produire de la valeur est l&rsquo;essence m\u00eame du m\u00e9tier de consultant.<\/p><\/blockquote>\n<p>Mais mesurer cette valeur n&rsquo;est pas simple. Il faut trouver des indicateurs qui expriment tout l&rsquo;int\u00e9r\u00eat de la solution apport\u00e9e au client. Ces indicateurs peuvent \u00eatre, par exemple, le retour des clients, la performance ou la qualit\u00e9 des produits de l&rsquo;entreprise.<\/p>\n<h4>En conclusion, un m\u00e9tier complexe et exigeant<\/h4>\n<p>Les m\u00e9tiers du conseil exigent une grande capacit\u00e9 d&rsquo;analyse et de synth\u00e8se et une collaboration \u00e9troite avec le client, ainsi qu\u2019une aptitude \u00e0 vendre et \u00e0 d\u00e9ployer des solutions adapt\u00e9es.
