Pas de doute, nous avons \u00e9t\u00e9 servis en franchise et les enseignements sont nombreux, \u00e0 l\u2019issue de cette intervention.<\/em><\/p>\n<p><em>On y retrouvera aussi des points cruciaux qui ont d\u00e9j\u00e0 \u00e9t\u00e9 relev\u00e9s dans le cadre de notre projet iRevolution, \u00ab\u00a0<a href=\"https:\/\/visionarymarketing.com\/2019\/05\/transformation-numerique\/\">le mus\u00e9e des horreurs de la transformation digitale<\/a>\u00a0\u00bb. Dans un sens, \u00e0 \u00e9couter son patron, nous aurions m\u00eame pu prendre l\u2019exemple de la SNCF pour peupler notre mus\u00e9e. <span class=\"Apple-converted-space\">\u00a0<\/span><\/em><\/p>\n<p><span style=\"font-size: 16px;\">La Transformation num\u00e9rique fait largement place \u00e0 l&rsquo;intuition et \u00e0 la prise de risque, et Guillaume P\u00e9py de nous rappeler la cr\u00e9ation de voyages-SNCF.com en 2000, soit \u00ab\u00a0l&rsquo;ann\u00e9e de l&rsquo;installation de Google en France\u00a0\u00bb. Or, la SNCF \u00ab\u00a0ne savait pas bien qu&rsquo;en faire\u00a0\u00bb.<\/span><!--more--><\/p>\n<p>Deuxi\u00e8me phase, en 2013, <a href=\"https:\/\/visionarymarketing.com\/2013\/10\/sncf-mobiles\/\">il y eut l\u2019embauche d&rsquo;un CDO<\/a> (parti un dans une banque ensuite) et le r\u00e9sultat n\u2019a pas \u00e9t\u00e9 \u00e0 la hauteur de ce qui \u00e9tait r\u00eav\u00e9 selon le patron de la SNCF. \u00ab\u00a0Tout le monde s\u2019est \u00e9clat\u00e9\u00a0\u00bb et le r\u00e9sultat a \u00e9t\u00e9 que \u00ab\u00a0<b>[la SNCF]\u00a0s\u2019est rendue compte [qu\u2019elle \u00e9tait] couverte de POCs et que \u00e7a ne sert \u00e0 rien, sauf \u00e0 se prendre pour Bill Gates<\/b>\u00a0\u00bb.<\/p>\n<p><b>Quand le PDG rappelle le digital au principe de r\u00e9alisme<\/b><\/p>\n<p>La SNCF est d\u00e9sormais dans la 3\u00e8me phase, c&rsquo;est-\u00e0-dire le retour au business. \u00ab\u00a0On se r\u00eave en groupe agile et on s&rsquo;aper\u00e7oit qu&rsquo;on est les premiers freins \u00e0 ce changement\u00a0\u00bb a d\u00e9clar\u00e9, r\u00e9aliste, le patron de la grande soci\u00e9t\u00e9 de transports.<span class=\"Apple-converted-space\">\u00a0<\/span><\/p>\n<figure id=\"attachment_33962\" aria-describedby=\"caption-attachment-33962\" style=\"width: 650px\" class=\"wp-caption aligncenter\"><img decoding=\"async\" class=\"wp-image-33962 size-full\" src=\"https:\/\/visionarymarketing.com\/wp-content\/uploads\/2019\/10\/30794031213_ae906c386e_c-e1571859757983.jpg\" alt=\"Voyages SNCF\" width=\"650\" height=\"434\" srcset=\"https:\/\/visionarymarketing.com\/wp-content\/uploads\/2019\/10\/30794031213_ae906c386e_c-e1571859757983.jpg 650w, https:\/\/visionarymarketing.com\/wp-content\/uploads\/2019\/10\/30794031213_ae906c386e_c-e1571859757983-449x300.jpg 449w\" sizes=\"(max-width: 650px) 100vw, 650px\" \/><figcaption id=\"caption-attachment-33962\" class=\"wp-caption-text\">Le PDG de la SNCF a soulign\u00e9 qu&rsquo;\u00e0 force de d\u00e9ifier les \u00e9quipes digitales de Voyages SNCF, le personnel de l&rsquo;entreprise s&rsquo;\u00e9tait senti ringardis\u00e9.<\/figcaption><\/figure>\n<h3><b>Le surnom des \u00e9quipes digitales \u00ab\u00a0jemelap\u00e8te.com\u00a0\u00bb<\/b><\/h3>\n<p>Avec tous les essais r\u00e9alis\u00e9s dans le digital \u00e0 la SNCF, son futur ex PDG reconna\u00eet cependant qu\u2019il y a \u00ab du positif et des \u00e9checs\u00a0\u00bb. Du c\u00f4t\u00e9 positif, \u00ab\u00a0des \u00e9quipes libres et horizontales et qui cr\u00e9ent des trucs formidables (ex : un logiciel d&rsquo;\u00e9change de disponibilit\u00e9, tr\u00e8s op\u00e9rationnel et<span class=\"Apple-converted-space\">\u00a0 <\/span>efficace)\u00a0\u00bb. Une possibilit\u00e9 pour \u00e9chapper \u00e0 la lourdeur des grands groupes, a expliqu\u00e9 Guillaume P\u00e9py, et inventer \u00ab\u00a0des logiciels qui facilitent la vie\u00a0\u00bb.<span class=\"Apple-converted-space\">\u00a0<\/span><\/p>\n<p>L\u2019\u00e9chec, selon le PDG de la SNCF, c\u2019est \u00ab\u00a0le digital en marge de l&rsquo;entreprise. Il n\u2019y avait donc pas le choix, il fallait marier les deux et cela aussi est \u00ab\u00a0incroyablement complexe\u00a0\u00bb. \u00ab\u00a0Car en fait, le digital ne r\u00e9pond pas aux grands plans\u00a0d&rsquo;entreprise, et la cr\u00e9ativit\u00e9 du digital ne rentre pas dans la culture des grandes entreprises. Aussi, le temps du digital et le temps des bo\u00eetes (temps d&rsquo;investissement) sont incompatibles\u00a0\u00bb.<span class=\"Apple-converted-space\">\u00a0<\/span><\/p>\n<p>\u00ab\u00a0C&rsquo;est maintenant qu&rsquo;on commence \u00e0 marier les deux\u00a0\u00bb a expliqu\u00e9 Guillaume P\u00e9py et \u00ab\u00a0[il] croit \u00e0 la r\u00e9conciliation avec le management\u00a0\u00bb.<\/p>\n<p><b>Quid des r\u00e9fractaires au changement ?<span class=\"Apple-converted-space\">\u00a0<\/span><\/b><\/p>\n<p>Guillaume P\u00e9py a r\u00e9uni r\u00e9cemment 30 personnes pour poser la question : \u00ab\u00a0comment faire la transmission des comp\u00e9tences num\u00e9riques\u00a0\u00bb et ils se sont aper\u00e7u que l\u2019acceptation du num\u00e9rique dans une soci\u00e9t\u00e9 de 140 000 personnes en France fin 2019 \u00e9tait beaucoup moins positive que ce que nous r\u00e9v\u00e9lait<a href=\"https:\/\/visionarymarketing.com\/2019\/10\/peur-du-numerique\/\"> CEGOS dans une \u00e9tude r\u00e9cemment analys\u00e9e sur le blog de Visionary Marketing<\/a> :<\/p>\n<ul>\n<li>\u00ab\u00a040-45% des gens consid\u00e9reraient le digital comme un mal n\u00e9cessaire\u00a0\u00bb<\/li>\n<li>\u00ab\u00a020% ont \u201chonte\u201d (c\u2019est le mot qui est sorti) et qui se cachaient\u00a0et masquaient cette \u201ctare\u201d\u00a0\u00bb<\/li>\n<li>Le reste est compos\u00e9 des enthousiastes qui utilisent le digital pour faire avancer leur carri\u00e8re.<span class=\"Apple-converted-space\">\u00a0<\/span><\/li>\n<\/ul>\n<p>Et pour ceux qui se sentent \u00e0 l&rsquo;\u00e9cart, \u00ab\u00a0le seul garde-fou c&rsquo;est l&rsquo;humain (m\u00e9c\u00e9nat de comp\u00e9tences, aborder le sujet du digital en passant)\u00a0\u00bb. Et la conclusion du patron de la SNCF sur ce point fait \u00e0 nouveau \u00e9cho au pr\u00e9c\u00e9dent billet sur l\u2019\u00e9tude CEGOS, \u00ab\u00a0plus ils paniquent, moins il faut les former au digital\u00a0\u00bb.<span class=\"Apple-converted-space\">\u00a0<\/span><\/p>\n<p>Car \u00ab\u00a0le mot fait peur\u00a0\u00bb a-t-il ajout\u00e9, \u00ab\u00a0il faut ramener le digital au m\u00e9tier, avec eux\u00a0\u00bb. Je pense qu\u2019il fait mouche sur ce point. Aie aie aie.<\/figcaption><\/figure>\n<p><b>Tous les PDG ont un discours sur le digital mais que vaut-il ?<span class=\"Apple-converted-space\">\u00a0<\/span><\/b><\/p>\n<p>Il faut donc \u00ab\u00a0cr\u00e9er un \u00e9cosyst\u00e8me digital pour tous et et ne pas produire de castes\u00a0\u00bb a fort sainement comment\u00e9 Guillaume P\u00e9py. Ainsi, la SNCF a cr\u00e9\u00e9 les lieux <a href=\"https:\/\/www.digital.sncf.com\/transformation-numerique\/les-574\">574<\/a> (pour les 574 km\/h du record du TGV en 2007) afin de rencontrer les \u00e9quipes digitales librement. C&rsquo;est \u00abun truc\u00bb a-t-il ajout\u00e9, mais cela permet de faire des choses sur le terrain pour d\u00e9passionner le d\u00e9bat autour de ce \u00ab\u00a0mot qui fait peur\u00a0\u00bb<\/p>\n<p><b>\u00ab\u00a0Tous les PDG ont un discours \u201ccasher\u201d sur le digital, mais le sujet est le r\u00e9el et le \u00abr\u00e9el frotte !\u00a0\u00bb <\/b>a affirm\u00e9 Guillaume P\u00e9py. Quand c\u2019est un grand patron qui le dit, cela a beaucoup plus de valeur.<span class=\"Apple-converted-space\">\u00a0<\/span><\/p>\n<p>Et comme il l\u2019avance \u00ab\u00a0les employ\u00e9s voient les \u00e9carts entre ces discours de Comex et la r\u00e9alit\u00e9\u00a0\u00bb. C\u2019est ce gap entre r\u00e9alit\u00e9 et discours qu\u2019il faut r\u00e9duire, en se rapprochant du terrain et en revenant \u00e0 des choses plus terre-\u00e0-terre en mati\u00e8re de digital en le rapprochant du m\u00e9tier.<\/p>\n<p><b>L\u2019IA : ce mot \u00e0 bannir<\/b><\/p>\n<p>En conclusion de ce r\u00e9quisitoire contre Voyages SNCF, il \u00ab\u00a0faut investir sur les comp\u00e9tences et ne pas donner cr\u00e9dit \u00e0 la disparition de l&#8217;emploi industriel\u00a0\u00bb et \u00ab\u00a0changer cet horrible mot d\u2019intelligence artificielle\u00a0\u00bb auquel Guillaume P\u00e9py pr\u00e9f\u00e8re \u00ab\u00a0intelligence augment\u00e9e\u00a0\u00bb. Il souligne le d\u00e9sarroi des personnels, notamment ceux des m\u00e9tiers de la cr\u00e9ation et de l\u2019optimisation, qui se sentent menac\u00e9s par la mod\u00e9lisation de leurs comp\u00e9tences. En m\u00eame temps, il souligne les gains mirifiques en termes de productivit\u00e9 industrielle, atteints gr\u00e2ce \u00e0 ces syst\u00e8mes et \u00e0 la robotisation intensive. Un paradoxe important, une fascination et en m\u00eame temps une crainte, avec une fort dose d\u2019incertitude.<span class=\"Apple-converted-space\">\u00a0<\/span><\/p>\n<p><b>Conseils de Guillaume P\u00e9py aux nouveaux Comex<\/b><\/p>\n<p>\u00ab\u00a0Les nouveaux Comex doivent s&rsquo;interroger non sur les budgets digitaux, mais sur la place du Comex dans la Transformation Digitale\u00a0\u00bb a d\u00e9clar\u00e9 Guillaume P\u00e9py pour conclure sa pr\u00e9sentation. \u00ab\u00a0Y-a-t-il un gain par le digital, le collaboratif est-il incarn\u00e9 par le Comex, le RH est-il moteur, etc.\u00bb<span class=\"Apple-converted-space\">\u00a0<\/span><\/p>\n<p>Un discours rafra\u00eechissant.
